A practical framework for SaaS pricing

The best price is not simply cost plus a margin. It captures a fair share of customer value while supporting a sustainable product and clear market position.

Know your floor, but do not price from it

Hosting, support, payment fees, onboarding, and success costs establish a minimum viable price. They do not reveal willingness to pay. If a product saves a team $2,000 each month, charging $20 solely because delivery is inexpensive leaves value unpriced and may signal that the product is not credible.

Define the value metric

A value metric is the unit that causes price to grow as customer benefit grows: seats, contacts, usage, locations, revenue processed, or projects. A good metric is understandable, predictable enough to budget, and difficult to game. Poor metrics create surprise bills or disconnect price from value.

Package before choosing exact prices

Most products benefit from a clear entry tier, a recommended middle tier, and a premium tier for customers with higher willingness to pay or service needs. Separate tiers by customer outcome and capability—not by randomly withholding basic usability.

Example

If monthly delivery cost is $18, target gross margin is 80%, and perceived value is roughly $120, a simplified framework may recommend a price near $66. This keeps price below the value ceiling while avoiding an unsustainable cost-plus floor. The answer is a test point, not proof.

Run a disciplined test

  • Choose one segment and keep the offer stable long enough to compare.
  • Measure qualified conversion, not total sign-ups.
  • Track activation, support load, retention, and expansion after purchase.
  • Record objections verbatim; “too expensive” may actually mean unclear value.

Common pricing mistakes

Avoid lifetime deals that create permanent service obligations without recurring revenue. Do not grandfather every customer forever without understanding the support cost. And do not copy a competitor’s price when their brand, product scope, segment, and economics differ from yours.
